    As I understand it, you changed the icon of the main form (the TForm.Icon property).

    To change the exe-file icon, i.e. project, you need to do this in the Project/Options/Application/Icon in the main menu.

      And the icon must be changed in the settings. Unfortunately, Delphi is not at hand now, but I remember that somewhere in the top panel, in the settings there is an option to change the icon. Look carefully)
